Help search users to pick up useful information from video content more quickly to boost user engagemenet
This project began as a bottom-up proposal for a business opportunity identified during market research conducted prior to the reorganization. Since the team had not yet been established, there was no dedicated PM, which allowed me to take on the role of defining the product strategy. This project not only amplified my curiosity about the PM role but also contributed to my eventual transition into product management.

CONTEXT
Naver – South Korea's #1 search engine with 30M+ users – primarily features text-based search results.
Naver is the leading search engine platform in South Korea, with 80% of the nation's population as users. Naver's search results primarily consist of text-based content, such as blogs.
PROBLEM
In the paradigm shift from text to video, search users seek more videos but are limited by the text-focused search results, driving them to YouTube.
How might we help users see more videos in our search results to retain search users?
At the time, there was a paradigm shift in content consumption trends from text to video. Since our search results primarily consisted of text-based content, users were unable to find enough video content and began moving to other platforms like YouTube. Therefore, our project goal was to retain users by adapting to this shift and increasing engagement with video content in search results.
STRATEGY
Simply increasing video visibility won’t compete with YouTube, so I focused on providing differentiated experience for our platform: Video experience optimized for information discovery
The simplest solution was to increase video visibility in search results, but as latecomers to the video industry, competing with YouTube's vast data pool required a unique approach. Through market research, I found that users primarily sought information on our platform, presenting an opportunity to focus on informational video content. This led me to the decision to design a video player optimized for information discovery, differentiating our experience from YouTube.
SOLUTION
Introduce a new video player with 2 main features – index and info sticker – to allow users to easily find information they’d like to see
Index
Users can browse the index at the beginning of the video so they are able to understand which part has which information. Plus, they can jump into the desired part directly through clicking on each index.
Info Sticker
Users can consume detailed information within the player through clicking on each sticker, and easily resume the video.
IMPACT
Increased video views by 4X which generated 10M+ new video views.
